Implementation Roadmap
Implementation Roadmap
A clear path from assessment to AI-native mutation
Five phases, three engagement models, and 90/180/365-day milestones that give leadership a real picture of where the transformation stands — not a status-update slide.
Assess → Launch → Scale → Automate → Mutate
Five phases that move in sequence
Each phase has defined entry criteria, dimension coverage, and explicit exit conditions. Phases overlap deliberately — momentum is preserved, not sequenced away.
| Phase | Name | Timeframe | Primary Activity | Dimensions Active |
|---|---|---|---|---|
| 01 | Assess | Weeks 0–2 | Structured readiness review across all five dimensions; scored output with sequenced recommendation | D1 · D2 · D3 · D4 · D5 |
| 02 | Train | Weeks 2–6 | SPC and ASPC cohorts seeded; credentialed change agents in place before coaching begins | D1 · D2 · D3 |
| 03 | Coach | Weeks 6–18 | Value stream mapping, PI planning preparation, first PI execution, first Inspect & Adapt event | D1 · D2 · D3 · D4 |
| 04 | Scale | Months 4–9 | LACE established with budget authority; additional ARTs launched on proven pattern; AI value stream stood up | D1 · D2 · D3 · D4 · D5 |
| 05 | Mutate | Months 9–12+ | Operating model change confirmed; full AI Automation suite operational; mutation indicators tracked and trending | All · D5 confirmed |
Three engagement models. One framework.
All three models execute the same five phases and hit the same milestone checkpoints. The difference is the ratio of work your internal team owns versus work our embedded practitioners own.
Model 01 · Self-Implementing
Your team owns the rollout. We provide the scaffolding.
Best suited to organisations that already have senior agile practitioners on staff and want a structured framework to follow rather than embedded capacity. We deliver the SPC and ASPC cohort, the documented framework, and asynchronous advisory access. Your SPCs run the implementation.
- SPC and/or ASPC cohort enrollment and delivery
- Complete framework documentation and implementation templates
- Monthly advisory office hours with a senior SPCT
- Access to the AI Automation patterns library
- Assessment output with dimension scoring
Model 02 · Coached Implementation · Most chosen
Your team owns decisions. Our SPCT coaches every step.
The default model for most enterprise engagements. A senior SPCT is embedded inside your environment on PI cadence — present for PI planning, Inspect and Adapt, and critical ART events. Your organisation leads; we remove obstacles and correct course in real time.
- Everything in Self-Implementing, plus:
- Embedded senior SPCT across the first 90-day coaching arc
- On-site attendance at PI planning and Inspect & Adapt events
- First AI Automations deployed and documented for internal handoff
- 90-day mutation indicator review with recommended adjustments
- Handoff plan with internal competency transfer criteria
Model 03 · Fully Delivered
We own the rollout end-to-end. You govern.
For organisations where speed of outcome outweighs the desire to build internal capacity during the rollout. Our embedded team charters the LACE, launches the ARTs, deploys the AI Automation suite, and hands over a running operating model at month twelve. Leadership participates in governance and sign-off — not in execution.
- Everything in Coached Implementation, plus:
- Embedded SPCT team on-site through month twelve
- LACE chartered, staffed, and operated by our team through transition
- Full AI Automation suite deployed and production-ready by month nine
- All mutation indicators tracked and reported monthly against agreed baselines
- Structured competency transfer at programme close
Observable outcomes at three checkpoints
Milestones are not process activities — they are observable changes in how the organisation behaves. If the 90-day indicators are not moving, the 12-month outcome is already at risk.
| Checkpoint | Signal | Observable Evidence | At-Risk Indicator |
|---|---|---|---|
| 90 Days | First PI complete | ART has completed a full PI cycle; first AI Automation in production; PI demo includes an innovation feature; mutation indicators baselined | PI planning did not occur on cadence; no automation deployed |
| 6 Months | LACE + multi-ART | LACE operating with confirmed budget authority; 2–5 ARTs in cadence; AI Capability Train stood up; dependency automation in production | LACE is advisory only; second ART launch delayed past month five |
| 12 Months | Mutation confirmed | All four mutation indicators trending positively; AI capacity dependency exceeds threshold; LPM cadence operating at portfolio level; operating model demonstrably changed | Mutation indicators flat or declining; operating model unchanged in practice |
What the assessment produces
Phase 01 is a structured 60-minute readiness review. It is not a discovery call. You leave with a scored dimension map, an identified highest-risk dimension, and a sequenced engagement recommendation. No obligation to proceed.
Assessment deliverables
- Scored readiness map across all five dimensions (D1–D5)
- Identification of the highest-risk dimension and the primary blocker within it
- Current-state summary with evidence from the intake questionnaire
- Recommended phase sequence adjusted to your organisational context
- Engagement model recommendation with rationale
- Written output delivered within two business days of the call
Who should attend
- The executive sponsor or transformation lead
- The most senior internal agile practitioner (RTE, SPC, or equivalent)
- Optionally: a representative from the portfolio or programme management function
